Three numbers explain why this document has gone from optional to existential.
The Day-One shortlist now forms inside an LLM. Position 1 organic CTR fell 58% under AI Overviews between December 2023 and December 2025 (Ahrefs, December 2025), so “we got you to position one” no longer means what it meant 18 months ago. Citation is the new CTR. And the agencies producing a clean monthly proof-of-citation document are the ones surviving the next budget cycle, because 77% of brands are completely absent from AI platform responses (Loamly analysis of 2,089 brands) and your client doesn't know which side of the line they sit on until you tell them.
The flip side is the line that belongs on every cover page: cited brands hit 1.2% organic CTR vs 0.52% for uncited (a +35% lift) and 11.05% paid CTR vs 4.14% (a +91% lift) across 3,119 informational queries, 42 organizations, and 25.1M impressions (Seer Interactive, September 2025). AI traffic also spends 68% more time on-site (9m19s vs 5m33s) than organic (Conductor 2026 AEO/GEO Benchmarks). Smaller volume, much better quality. That is the cover-page story.
The eight mandatory sections of a credible monthly AEO report
This is the spine. Don't reshuffle it month to month—consistency is itself a trust signal. Every section below maps to verified third-party research, which is what survives CMO scrutiny when they ask “how is this calculated?” in the first sixty seconds of the QBR.
Section 1: Executive summary
One page. Five elements only: current Citation Score (0-100, transparently calculated—more on that in the appendix), delta vs last month, the single biggest win, the single biggest loss, and a one-line outlook for the next 30 days. The cover stat that earns the rest of the read: cited brands convert 3× better than uncited, and the +35% organic CTR / +91% paid CTR Seer Interactive number belongs here too. Anything more than one page on this section and the CMO stops reading before they get to the work you actually did.
Section 2: Per-engine citation tracker
The single biggest mistake we see in agency reports is a unified “AI visibility” number averaged across engines. It hides the most useful finding in the data. Wikipedia commands 47.9% of ChatGPT's top-10 source citations; Reddit commands 46.7% of Perplexity's top-10 source citations (Profound 680M+ citation analysis; Discovered Labs). The same brand can be #1 on one engine and invisible on another. Per Profound's public benchmarks, Claude's category-relevant brand mention rate ranges 8-35% depending on industry. An average tells you nothing useful; a per-engine split tells you exactly which engine to attack next.
Always show five rows on the citation tracker: ChatGPT, Perplexity, Gemini, Claude, Google AI Overviews. With 30/60/90-day trended mention rate. A single “AI visibility score” is the line CMOs will catch you on.
Section 3: Per-query × engine matrix
Tracked queries down the left, five engines across the top, each cell shows whether the client was cited. Add two extra columns next to the engine columns: Google organic rank and AI citation rank. Reason: only 38% of AI Overview citations now come from Google's top 10 pages, down from 76% in July 2025 across 863k keywords and 4M URLs (Ahrefs, February 2026). The rank-citation overlap has decoupled by half in seven months. Stapling Google rank and AI rank into the same column hides the divergence and produces the wrong action items. Frame ranking and citation claims with confidence-interval-style language; the GenPicked Research Team (2026) Fitness Wearables Study is the methodology reference for that framing.
Section 4: Competitive share-of-voice
Client vs two to four named competitors. Per engine. With movement vs last month. Use Profound's 8-category source taxonomy as the structure—Owned, Competition, Earned Media, PR Wire, Institution, Social, Other, Custom (Profound). Show the gap as a number (“client cited in 18 of 50 tracked queries; closest competitor in 41”) not a chart. CMOs scan numbers, not bar widths. Pair this with the existential frame: 95% of B2B buyers buy from a vendor already on the Day-One shortlist (6sense), and the LLM is now where the Day-One shortlist forms (6sense follow-up). Share-of-voice gaps in this section are not vanity metrics; they are pipeline forecasts.
Section 5: Source attribution
Which third-party sites cited the client this month. Reddit threads, news, industry publications, Wikipedia, G2, Trustpilot, YouTube. This is the section that drives the action items, because the citation lever is upstream of the page. Domain authority outweighs schema by approximately 3.5:1: a documented case shows 420 referring domains plus perfect schema producing 12% of AI citations vs 3,200 referring domains and no schema producing 68% (ZipTie). The implication: PR and earned mentions move the needle far more than schema obsession or rewriting the FAQ block. The Loamly overperformers analysis reinforces it—off-site authority signals correlate 3.1× stronger with AI visibility than technical website optimization.
Special line: Reddit. Per Discovered Labs, Reddit is cited approximately 40% more than corporate blogs by AI engines and dominates Perplexity's top-10 sources. Give Reddit its own line in this section, not a footnote. Most agency reports underweight it because most agency owners don't personally use Reddit; the data does not care.
Section 6: Sentiment / perception evolution
The top descriptors AI engines use about the client this month, compared to last month. Even a simple word-frequency comparison surfaces brand-perception drift that agencies otherwise miss completely. Borrow the “Perception Evolution” before/after word-cloud format from established agency-side methodology vocabularies (Growth Marshal's Authority Graph and Content Arc frameworks are useful here). The CMO question this section pre-empts: “Are we showing up the way we want to show up?”
Section 7: GA4 attribution recovery
This is the most-skipped section in industry reports and the one your client's analytics person will love you for. 60-70% of AI-driven visits get bucketed as Direct, Organic Search, or generic Referral by default in GA4 (Cardinal Path) because ChatGPT users typically copy-paste URLs and the referrer is lost. Per Coalition Technologies, only about 0.5% of ChatGPT-sourced traffic is correctly classified as “organic” in GA4; AI traffic also converts 23× better than traditional organic, so the misclassification masks an enormous amount of value. Yotpo's setup guide walks through the custom regex channel groups; the practical fix is a custom channel group ranked above Referral that regex-matches AI source domains (chat.openai.com, perplexity.ai, gemini.google.com, claude.ai, copilot.microsoft.com).
Build the custom channel group on day one of every new client engagement. The recovered AI traffic shows up in your second monthly report as a step-change vs the first—which is exactly the case study you want for the next QBR.
Section 8: Action items + 30-day plan
Three to five prioritized moves. Weighted by effect size from the published research, not by what is easiest to do. Domain-authority work first (earned mentions in trusted publications, Reddit thread participation, podcast tour, industry roundups), schema and on-page second, llms.txt and similar low-evidence levers last or not at all (per ZipTie's E-E-A-T analysis, the citation prerequisites are authority signals, not file drops). Tie each action item to the section of the report that exposed the gap, so the client sees the report → action chain and not a generic to-do list.
The methodology appendix (the page most reports skip—the one CMOs actually read)
Most agency reports skip this page. The CMOs who renew retainers read it first. Four elements:
Stating limitations honestly is the single biggest trust signal in the entire deliverable. Every other section is data; this is character. CMOs who have been burned by black-box agency reporting in the past will read this page first and decide on the spot whether to trust the rest.
The tooling stack: what agencies actually use to generate these reports
The tooling landscape went from two players to a dozen in eighteen months. Pricing has changed even faster. The numbers below are verified against current public pricing pages as of May 2026; if you read older comparisons, the figures will be stale.
Practitioner read: AthenaHQ's pricing is the one most agencies still get wrong—older comparison posts circulate the $79/$149/$299 tier, but the current public plans page lists Lite ~$270/mo, Growth ~$545/mo, and Enterprise $2,000+/mo on a credit-based model. Verify before quoting it to a client. Profound is enterprise-only with no public price; Otterly's $29 Lite is the cheapest credible serious option but has limited white-label capability. The math that decides whether the report stays manual or moves to tooling. The cover page is the only page some CMOs read in full, so over-engineer it. Six elements: client logo top-left, agency logo top-right, reporting period (e.g. “April 2026 — AEO Performance Pack”), one score-at-a-glance number (e.g. “Citation Score: 42 / 100”), a three-icon row showing ChatGPT / Perplexity / AIO mention rates, and one line of headline movement (e.g. “+11 pts vs March; gained 7 Reddit citations”). That is the entire cover. Anything else is decoration.
Lock the section order across all 12 monthly reports for the year. Same order, same headers, same charts in the same positions. Consistency is itself the trust signal—CMOs who can find the share-of-voice number in the same place every month develop a reflex for whether the number is moving. CMOs who have to hunt for it lose interest by month three.
The honest closing line
Monthly AEO reporting is no longer a competitive advantage; it is the price of staying in the room. Agencies producing a clean white-label PDF every 30 days will keep the budget conversation open through 2027. Agencies that do not—regardless of the work they did in the background—will lose retainers to ones that do. The eight sections plus the methodology appendix are the spine.
